1:1 Leadership Coaching with Dr. Heff
Three private coaching sessions to help you lead with clarity, courage, and psychological safety, so the people you lead tell you the truth early, push back when it counts, and do the best work of their lives.

Something brought you here.
A meeting where everyone nodded and nothing changed. A mistake you heard about weeks after everyone else knew. A talented person who gave notice, and you never saw it coming. The hard conversation you have rescheduled twice.
Those are not four problems. They are one. Your team has quietly learned what it costs to speak up around here. And they decided it's cheaper to stay silent.
The research is blunt about what silence costs. Google's Project Aristotle found that psychological safety was the single strongest predictor of team effectiveness, ahead of talent, tenure, and seniority. Amy Edmondson's work shows the same thing across industries: teams that surface problems early perform. Silence is not agreement. It is a tax on everything you are trying to do.
Here is the part most leaders miss. Psychological safety is not a team problem to be fixed with an offsite. It is built, or eroded, by the leader, in everyday moments, like how you respond to bad news, what you do with a dissenting view, and whether you go first. Those are learnable behaviors. That is what we will work on. Together, one-on-one.
Coaching built around your real situations, not a curriculum
This is a three-session, one-to-one coaching engagement with Dr. Heff, founder of CultureSafe Consulting. Not a course you watch. Not a workbook you skim. Focused time on your leadership, your team, and the situations you are navigating right now.
We meet three times, roughly three weeks apart, so you have room to practice between sessions. Real change does not happen in the conversation. It happens in the everyday moments after it.
Every session runs on the same spine. We look honestly at what is happening, we pick one behavior worth changing, we practice it in the room, and you leave with a small experiment to run with your actual team before we meet again. Then, we look at what happened and adjust.
Session 1: Clarity
We get honest about where you and your culture actually are. What is working, what is being avoided, and where fear is quietly taxing performance. You leave with a clear picture of the leader you want to be and the one or two shifts that matter most.
Session 2: Courage
We put it into practice using your real situations, such as the feedback you aren't getting, the person you are worried about, the meeting where everyone agrees and nothing moves. We build the specific behaviors that invite honesty, and you rehearse them before you need them.
Session 3: Enduring
We make it stick. You leave with a personal practice of reflection, experimentation, and repair, because you will get it wrong sometimes, and what you do next is what your team remembers. This is where safety stops being an initiative and becomes how you lead.
What we can work on
Every engagement is grounded in the Authentic Safety Model, five leadership moves that run inside-out. Be authentic. Be aligned. Ask. Be Transparent. Be safe. They start with honesty with yourself and work outward to the room your team works in every day. You can't hand your people a safety you don't have with yourself.
In three sessions, we go deep, not wide. Most leaders pick one or two of the areas below. The discovery call helps you choose.
Start with yourself
- Leadership identity and values. Who you are as a leader, as opposed to who you think a leader is supposed to be. Where your values and your calendar disagree, and what to do about it.
- The new manager shift. From doing the work to leading the people who do it. In the first 90 days, the peers who are now your reports, and the habits that made you good at the old job, get in the way of the new one.
- Your relationship with silence. What do you do when nobody pushes back? Why a quiet room feels like consensus, and how to tell the difference.
- Presence over perfection. Leading when you don't have the answer. Saying "I don't know" and "I was wrong" in a way that builds credibility rather than spending it.
Build the room
- The first three seconds. How you respond to bad news, a mistake, or a dissenting view, and what your teams learn from watching you do it.
- Asking better questions. Inviting dissent on purpose. Running a meeting where disagreement is expected, structured, and useful, instead of a meeting where it leaks out afterward.
- Feedback in both directions. Giving feedback that lands and that people can act on. Asking for feedback in a way that actually gets you some.
- The conversation you've put off. Preparing for it, having it, and following up so it holds.
- Transparency with judgment. What to share, when, and how, especially when the news is hard, or the decision isn't yours.
Hold the standard
- Safety and standards together. Accountability without fear. Where your team sits, and how to raise the bar without raising the threat.
- Repair. When you get it wrong, what do you do next? The apology that rebuilds trust rather than performing it.
- Leading hybrid and remote teams. Where silence compounds fastest, and the rituals that replace the hallway moments you no longer have. Grounded in Dr. Heff's research on remote and hybrid teams.
- Leading through change. Keeping candor alive when people are anxious, headcount is shifting, or the strategy just changed again.
- Trust versus safety. Why a team that genuinely trusts you can still go quiet, and what to build instead of "more trust."

What this is not
- Not soft. Psychological safety isn't lowering the bar or "anything goes." It is what makes high standards and real accountability possible.
- Not a lecture. You won't get slides. You'll get questions, practice, and honest feedback, including feedback you may not want.
- Not a quick fix. Three sessions can change how you lead. They cannot change it for you. If you won't practice between sessions, save your money.
- Not therapy. Coaching works on how you lead. If what's underneath is bigger than that, I'll say so, and I'll help you find the right support.
- Not a team fix. I coach you. Your team changes because you do. If you want someone to fix your team without changing anything about how you lead, that is not how culture works, and you deserve a coach honest enough to say so.
This is for you if . . .
- You lead people in education, healthcare, nonprofit, or corporate settings, and you suspect your team is capable of more.
- You are an emerging leader or first-time leader who gets "trust" but isn't sure what "safety" actually asks of you.
- You have a specific situation in front of you right now: a conversation, a person, a team that has gone quiet.
- You are willing to look at your own leadership first.
This is not for you if . . .
- You want a framework to roll out rather than a behavior to change.
- You need results without practice between sessions.
- You're looking for someone to validate a decision you've already made about a person on your team.
- You want a coach who will tell you what you want to hear.
- You want someone who will have the tough conversations for you.
